Your team adopted AI across the board. Content, email, analytics, social, reporting. They have more tools than any marketing team in history. They’re also producing work that sounds exactly like everyone else’s.
95% of B2B marketers are now using AI weekly (CMI/MarketingProfs 2026 report). Only 12% say their marketing is highly effective. Those two numbers should be on the same slide at every board meeting, and nobody’s putting them there.
If AI is making everyone more efficient, why isn’t anyone getting more effective?
The Investment Tells the Story
Look at where the money is going. AI tools lead all B2B investment categories at 45%. Events and experiential marketing come in at 33%, and owned media at 32%. Salaries, training, and professional development rank dead last at 9% (CMI 2026).
That gap tells you everything about how the industry is thinking right now. Pour money into the machine, starve the people running it.
And the cuts keep stacking. 39% of CMOs plan to reduce agency budgets this year, and another 39% are cutting labor costs. 22% say GenAI is the reason they’re pulling back on external creative and strategy partners (Gartner 2025 CMO Spend Survey).
The strategy work that used to come from agencies is disappearing. The people who handled that thinking internally are getting stretched across more projects with fewer resources. And AI is supposed to fill the gap.
It won’t. AI can execute tasks. It can draft copy, summarize data, and repurpose a webinar into six LinkedIn posts before lunch. What it can’t do is set direction. It can’t decide what your company should stand for in a crowded market, and it can’t read the room in a pipeline review to figure out why deals are stalling at the proposal stage.

More Output, Same Results
The content machine has never been louder. B2B teams are publishing more blog posts, sending more emails, and pushing more social content than at any point in the last decade. AI made all of that easier. The part it didn’t fix is whether any of it is actually working.
Only 12% of B2B marketers rate their content marketing as highly effective. Nearly half describe their strategy as “moderately effective,” which is corporate speak for “we’re guessing and hoping something sticks.” When asked why, 42% point to a lack of clear goals, and 45% say they don’t have a scalable content creation model (CMI 2026).
Those are leadership problems dressed up as resource problems. No amount of AI can compensate for a team that doesn’t know what they’re trying to accomplish or who they’re trying to reach.
Here’s the part that should make every CMO uncomfortable. When CMI asked the top-performing B2B marketers what actually moved the needle, the top two answers were content relevance and quality at 65%, followed by team skills and capabilities at 53% (CMI 2026). The humans and the quality of their thinking outranked everything else. Budget didn’t top the list. Market conditions didn’t either. Technology didn’t come close.
Meanwhile, the majority of the industry is doing the opposite. Investing in tools that help them produce more while underinvesting in the people who determine whether any of it is worth reading. AI made it trivially easy to generate a 1,200-word blog post in ten minutes. It also made it trivially easy for every competitor in your category to do the same thing. Volume without a real point of view behind it is just noise that’s slightly better formatted than it used to be.
Everyone Sounds the Same
This is the part most marketers haven’t reckoned with yet. When every team uses the same tools, trained on the same data, prompted with similar inputs, the output converges. Positioning starts to blur. Messaging flattens. Even the “bold takes” on LinkedIn start reading like they came off the same assembly line, because they basically did.
Differentiation and positioning ranked as the number one strategic challenge for B2B CMOs in a recent Renegade Marketing survey (Renegade, 2025). That wasn’t a close call. Across industries and company sizes, CMOs said the same thing: their category is crowded, everyone sounds alike, and buyers can’t tell them apart. Some were honest enough to admit their product isn’t actually differentiated, and they need marketing to create clarity anyway.
AI accelerates that problem. A tool that’s optimized to produce fluent, professional, well-structured content will naturally gravitate toward the median. That’s how language models work. They pattern-match against what already exists. The output is competent by default, which means competent is now the floor for every company in your space.
The floor doesn’t win deals. Nobody reads a blog post that could’ve been written by any of your five competitors and thinks, “This is the team I want to work with.” Nobody forwards a generic nurture email to their CFO and says, “We should take this meeting.” The bar for content that actually earns attention has gone up precisely because the volume of passable content has exploded.

AI helped distribute that perspective at scale. But the perspective itself came from someone who understands the buyer well enough to say something that resonates and sticks.
What the Winning Teams Actually Look Like
This isn’t abstract. There are concrete patterns we see across Fastmarkit clients that consistently separate the teams generating real pipeline from the ones just staying busy.
The first one is buyer knowledge that goes deeper than a persona doc. The teams producing content that actually converts have someone who knows the ICP at a granular level. They know the specific pain points, the buying triggers, the internal politics that stall deals, and the language their buyers use in Slack when they’re frustrated with their current vendor. That level of understanding doesn’t come from a prompt. It comes from someone who’s been close to the customer long enough to internalize how they think and what they care about.
The second is a clear line between where AI helps and where it doesn’t. The best teams use AI aggressively for production work. Draft generation, repurposing long-form content into shorter formats, pulling insights from data, cleaning up transcripts. They use it constantly for that. But when it comes to positioning, messaging architecture, and campaign strategy, a human is making the calls. They figured out early that AI is a fantastic engine with no sense of direction.
The third is an actual editorial standard that someone enforces. We don’t mean a brand voice doc buried in a shared drive. We mean a living standard for what the company sounds like, what it will and won’t say, and what quality threshold every piece of content has to clear before it goes out. In a sea of AI-generated sameness, a distinct and consistent voice is one of the last advantages that’s hard to copy.
The fourth is a willingness to measure what AI can’t see. Self-reported attribution. Deals that started because a prospect heard the founder on a podcast. Conversations that happened because someone read a piece of content that made them think differently about a problem they’d been sitting on for months. The most important marketing signals are often the least trackable, and the teams that acknowledge that instead of pretending their dashboard tells the whole story tend to make better decisions about where to invest.
Final Thoughts
Every company in your category already sounds the same. Same AI tools, same templates, same “data-driven” playbooks producing the same competent, forgettable output at scale. And it’s only going to get worse.
The teams that break through will be the ones that invested in humans who can do what a model can’t like, forming a POV and reading a room. Say something that makes a buyer stop scrolling and actually pay attention.
AI is the infrastructure. Your people are the advantage. And if you’re spending heavily on one while cutting the other, you already know how this plays out.
The question worth asking in your next budget review isn’t “what tools do we need?” It’s “do we have the people who can make those tools matter?”
